How Max Built a $40,000/Month Email Marketing Agency (And What It Actually Took)

I recently sat down with Max, who runs an e-commerce email marketing agency, to talk about his journey from $5K a month to $40K a month. What he shared was one of the most honest breakdowns of what agency growth actually looks like — not the 90-day highlight reel version, but the real thing.

Where Max Started (And How Precarious It Really Was)

When Max joined Client Ascension, he was doing about $5K a month — but nearly all of it came from a single client paying $4K, and that client was on the verge of leaving. He'd been cycling through YouTube guru courses, picking up small nuggets here and there, but nothing was actually solving the core problem.

He'd seen an interview I did with Chase Diamond and had been following my content on Twitter. He thought the approach was legitimate — he just wasn't sure if it would work for him. But with his biggest client about to walk, the math on joining Client Ascension was simple: staying the course guaranteed failure. Joining was at least a chance.

So he joined, executed everything in the program, and it worked.

Nothing Works in 3 Months

I want to be straight about this: nothing works in 3 months. Max will tell you the same.

The original program was 3 months long. Max was booking calls and implementing the system, but there's an enormous amount of lag time baked into this process — warming up domains, getting responses, going through the brutal learning curve of sales calls and refining your pitch. None of that resolves inside 90 days.

We extended the program, which ended up saving him. A year and a half to two years later, Max went from nearly losing his only client to hovering at $42K a month with around 15 monthly clients and a waitlist.

The Volume Problem Nobody Talks About

The biggest thing Max had wrong early on? He wasn't running nearly enough cold email volume.

He came from courses telling him to spend 80% of his time manually building lead lists — qualifying prospects one by one. He'd spend a full week building a list of 100 people, send the emails, get ignored or angry replies, and wonder what was wrong. The answer: the volume was laughably small.

Now Max runs 30 domains. He buys leads in bulk from tools like ListKit — you can pull 100,000 e-commerce brands in a single scrape. The mental block he had around running high volume — what if I burn the list? — turned out to be completely unfounded. You're not going to run out of leads. Cycle back to them a few months later and they don't even remember you.

Think about the math: the guys doing $4 million a month are spending $1 million a month on ads. At a $20 CPM, that's 50 million impressions per month. And people expect to send 200 cold emails and land $40K worth of clients. It doesn't work like that. The bare minimum you should be testing with is 10,000 touches. Volume is the whole game.

Slow Scale Is the Right Scale

There are two types of agency owners who get momentum: the ones who don't do enough volume to ever land clients, and the ones who scale acquisition so fast they can't fulfill. Both lose.

The people who win slow-scale in a staircase pattern — get clients, build the backend, train people properly, then go acquire more. Max is sitting at $40K deliberately. He's hiring, training, and making sure every client gets excellent results before pushing the gas again. That's exactly right.

Zero to $10K a month is the hardest stretch of this entire journey. You're figuring out product-market fit, sales, and onboarding all at once, with no case studies and no social proof. It's brutal. But once you cross it, the game changes. Inbound starts trickling in around $20–25K a month. By $40K, Max is turning away clients and putting people on a waitlist.

The Law That Governs All of This

Those who have clients get more clients. Those who have none continue to get none.

That's just the law of how this works. When you're starting out, you have to brute force it — extreme effort, high volume, relentless execution — just to break into the category of person with clients. Once you're there, the flywheel starts spinning on its own.

People reach out to Max now asking if he's taking on clients at $3K/month retainers. In the beginning, he was chasing those exact deals with everything he had.

What Max Would Tell Anyone at $5K/Month

His advice is the same every time someone asks:

• Identify your bottleneck at your current stage. At $5K, it's almost always lead generation.

• Buy your leads from ListKit — don't build lists manually.

• Buy way more domains than you think you need. There's no real downside. Cost is around $6 each.

• Run a high volume of cold emails. More than feels comfortable.

• Work on your sales skills constantly.

The 0-to-10K grind is the hardest thing you'll do in this business. But it's also the foundation everything else is built on. You can't skip it — you can only move through it faster by doing more, not less.
