How to Scale an Agency to $500K/Month With Paid Ads

I run companies that do $1.1 million a month in revenue, sign 122 clients per month, and spend $7,000+ per day on ads profitably. Here's the exact framework I use — no theory, no fluff.

Start With the Only Math That Matters

Everything in your business reduces to two numbers: CAC (cost to acquire a customer) and LTV (lifetime value). Every single function inside your company either increases LTV or decreases CAC. Customer service? It keeps clients longer, which increases LTV. There is nothing useful you can do in your business that doesn't fall under one of these two.

The higher the LTV, the more you can afford to spend to acquire customers. The lower the CAC, the higher your ROI. Simple.

Another metric you need to understand is Net Revenue Retention (NRR). Take your starting MRR, add expansion revenue from upsells, subtract churned revenue, and divide by your starting MRR. If your NRR is 110%, you're growing 10% per month without acquiring a single new customer. This number is the clearest expression of how healthy your business actually is.

The Portfolio of Products Strategy

Here's the real secret to scaling with ads: stop running one offer.

Most people have one service and wonder why they can't make ads work. The problem is a math problem. If your CAC equals your month-one revenue, you break even immediately and make all your profit on the back end — but only if clients stick around. One churned client destroys your margin.

The fix is having multiple offers that interweave. Low-ticket front-end offers that self-liquidate your ad spend. Mid-ticket and high-ticket back-end offers that get upsold to your existing customer pool. Downells for clients who are about to churn. Cross-sells for clients who want more.

When you acquire customers through self-liquidating front-end offers, you build a pool of buyers. The people most likely to buy from you are people who have already bought from you. Every additional offer you add:

  • Decreases net revenue churn

  • Increases LTV

  • Increases reactivations

  • Expands net cash flow

Your goal is to spend $100K on ads and make $100K back in month one, then profit in months two through twelve and beyond. That's how every large company on the planet scales. Stop trying to profit on the front end.

Build a Funnel That Rejects Bad Leads

For B2B, the funnel is simple: ad → opt-in page → VSSL page → Typeform application → calendar → call.

The opt-in page is minimal. Name, email, phone. One headline. One button that says "Get Pricing and Details." Nothing else. The VSSL page is where you make your case — a long, dense video sales letter that explains your offer fully. Below the video is the application button.

Here's where most people get it wrong: that button should not open a calendar. It should open a Typeform.

I filter every lead before they ever see a calendar slot. If they're B2C, they're rejected. If they make less than my revenue threshold, rejected. If they say they can't afford the price I reveal upfront, rejected. They never see the calendar. They never talk to my team.

When you do this, your close rate goes from 5% to 30%+. My closers are at 32%. Each one generates $50–80K in new sales per month. You need fewer closers, your CAC drops, and everyone makes more money.

Also: if you use opt-ins, actually use the data. We send one to two emails per day through automated sequences plus daily broadcast emails. We call leads immediately and follow up for one to two weeks. If you're not going to hammer the list, don't bother with the opt-in.

The Calendar Availability Problem Nobody Talks About

This one kills scaling more than almost anything else: availability variance.

When your calendar fills up past 70%, leads start seeing fewer and fewer time slots. They either leave without booking (cost per call goes up) or book an inconvenient time (no-show rate goes up). Either way, your ROI tanks.

The fix is simple: hire another closer before you scale your ad spend. Not after. Before.

If your cost per qualified call is $300 and each closer can take five calls per day, you need $1,500 per day per closer. Scale your ad budget to match your closer capacity, not the other way around. I've watched clients increase their daily spend by zero dollars, add one closer, and watch cost per call drop significantly just from wider calendar availability.

Media Buying in Plain Terms

We scale horizontally, not vertically. Ten ad sets at $300/day beats one ad set at $3,000/day, consistently. I start new ad sets at $200/day minimum — if you can't do that, ads aren't for you yet.

Targeting is 100% broad and open. No interests, no lookalikes. The AI targets based on what you say in the ad. If you say "agency owners" and "get clients" in your video, the algorithm finds people interested in those topics. You are not smarter than the algorithm. Let it work.

Test five videos per ad set with the same body but different hooks, or the same hook with different bodies. Once an ad set is live, I never edit the individual ads — only the budget. I only evaluate performance at the ad set level.

Always use video ads for B2B. Statics are lazy and they underperform. And you need a VSSL. If you think you're closing high-ticket without a long-form video sales letter, you're not.

The Checklist

  1. Understand your CAC-to-LTV math

  2. Build multiple offers that interweave and self-liquidate

  3. Add friction to your funnel — reject unqualified leads before they reach your calendar

  4. Maintain wide calendar availability — hire closers before scaling spend

  5. Test new creative consistently and scale horizontally

  6. Focus obsessively on NRR and LTV, not just acquisition
