From Freelance Editor to $94K/Month: How I Built a YouTube Content Agency for B2B Companies

Not long ago I was a freelance video editor charging a couple hundred dollars for more work than I do today. In January, my agency hit $94,000 in a single month. Here is exactly how that happened and what I learned along the way.

What My Agency Actually Does

We are a YouTube content agency that works exclusively with B2B companies — mainly SaaS businesses and service agencies. Our clients sit down, record their videos, and we handle everything else.

That means:

  • Content strategy and ideation

  • Full script writing tailored to complex B2B niches

  • Editing, thumbnails, and SEO for every video

  • Channel management and uploading

  • Content redistribution — LinkedIn posts, short-form clips, and email campaigns built from each video

Our retainers currently sit between $3,000 and $6,000 per month depending on deliverable volume. That is a far cry from the few hundred dollars I was charging as a freelancer for twice the workload.

Why I Could Charge So Little Before (And So Much Now)

Two things changed everything for me.

First: who I was selling to. Early on I was pitching services to people who simply could not get real value from what I offered. They were not qualified buyers. When I shifted to B2B companies that genuinely need YouTube content to generate leads, the price became a no-brainer for them.

Second: deliverable stacking. This is something I learned and it completely restructured how I present my offer. If you tell someone "we make YouTube videos for you," that sounds like almost nothing. But when you list out every single thing you actually do — strategy, scripting, editing, thumbnails, SEO, channel management, LinkedIn repurposing, short clips, email sequences — the offer feels dense and obviously worth a premium price. It is barely extra work. You are just accurately describing what you already do.

How I Got My First Clients

Pure outreach. I started with mass cold email and picked up a few clients, but I plateaued fast. Then I discovered Dream 100 outreach and everything shifted.

Instead of blasting generic emails, I was identifying the right type of prospects and sending them something genuinely valuable upfront — in my case, a free script. That approach took me from around $4K–5K per month to roughly $15K per month and got me my first real case studies with solid businesses.

The Referral That Changed Everything

I grew to about $18K per month through Dream 100 and referrals. Then one of my long-term clients — someone I had originally landed through a Dream 100 free script — referred me to a massive name in the B2B LinkedIn space.

This new client builds in public. He was posting openly about our work together from day one while we were rapidly growing his YouTube channel from scratch. From there I started signing other well-known names in the space. Social proof compounded. In a matter of months I went from $18K to $94K per month.

The lesson: do Dream 100 outreach to the biggest names you can reach. When you do good work for big people, they know other big people and they talk. It really is that simple.

How I Built the Team to Fulfill at This Scale

You cannot stay a one-person operation and serve 30 clients. Here is how I structured things:

  • Operations manager who handles day-to-day client management

  • 15–20+ editors managed through Airtable workflows

  • Client and team communication run through Slack

  • AI heavily integrated into scripting — without it, handling 30 clients would be impossible

  • An AI agent developer building automation tools to further streamline operations

The one role I am actively hiring for right now is a dedicated script writer, because the scripting process — even with AI — is still the biggest time drain at this volume.

The Mindset Shifts That Mattered

I genuinely believed scaling would be slow and incremental. What I discovered is that it is not linear at all. It flatlines and then it skyrockets. You have to be ready when momentum hits.

I also had a real ceiling in my head around pricing. Seeing what others were charging and getting direct feedback on my offer structure broke that belief fast. Once I found the right market and priced correctly, everything clicked.

What I Would Tell Someone Just Starting Out

Do not stop. There were plenty of moments where quitting would have been easy. Nothing else matters if you quit.

Do good work in a specific niche. My biggest growth driver was not a clever hack — it was doing genuinely great work for the right clients consistently. That is what created the referral chain that took me to $94K.

Do the right inputs early. Cold email, Dream 100, outreach — do whatever it takes to get clients in the door. As you grow, you layer on more. But the foundation is always consistent action and quality work.

The compounding effect is real. Start the chain and do not break it.
