How I Grew My Ecom Email Marketing Agency from $12k to $30k/mo (Real Case Study)

I've been doing email marketing for e-commerce brands since 2019. We service clients generating anywhere from seven figures up to mid-eight figures in revenue. Not too long ago, I was sitting at around $12k/month — inconsistent, no employees, barely any overhead. Now I'm at $30k/month. Here's exactly how that happened.

The Mindset Shift That Changed Everything

When I was at $12k, I had this delusional belief that I could scale an agency without employees. I was like, oh, 12k a month with zero overhead, maybe I'll just coast here. That's the stupidest thought I've ever had.

The real shift happened when I finally saw how much work scaling actually required. That's when I made my first hire — and I got advice inside Client Ascension on exactly who to hire first. How AI Powers Our Fulfillment

We use a tool called TypingMind to build custom AI bots for each client. We train each bot with client files so it understands their business, then use it primarily to write email copy.

We're delivering anywhere from 12 to 15 campaigns per month per client, plus flows. AI gets us about 75–80% of the way there. The last 20–25% is human input — making sure it doesn't sound robotic, adding nuance, then sending it to design. Without AI, we'd be completely buried.

The Client Acquisition Channel Nobody Talks About: Upwork

Here's the thing that'll surprise most people: my primary acquisition channel for the past one and a half to two years has been Upwork.

I didn't expect it to work. But I put money into the platform and the return has been insane. There are two ways to get clients there: applying for posted jobs, and boosting your profile so you show up at the top of search results. I always pay to boost — it costs me about $135/month.

One client reached out to me early on for a $500 SMS project. I kept following up every couple months for over a year. Eventually we signed a $7,500/month deal. That client has six brands total, and I'm about to send a proposal for the remaining three. One retainer from a $135/month ad spend. The math speaks for itself.

The other huge advantage with Upwork: by the time someone gets on a call with you, they're already almost closed. Your profile, reviews, and case studies do the selling before you ever open your mouth.

How I Structure the Sales Process

Most of my deals are one-call closes, sometimes two. It depends on how much context the prospect already has.

If I apply for a job, I send testimonials and case studies upfront so they're well-primed before we talk. If they reach out to me cold, I'll either share those materials or do a quick account audit first and present the findings alongside a deliverable deck with pricing.

The key is having a deck. When you just verbally describe what you do — oh yeah, we'll send some emails — it sounds like nothing. But when you list out every single thing the client gets, numbered, in plain English, it justifies a higher price and builds real confidence. You're not making things seem more complicated than they are. You're just being transparent about the full scope of what you're delivering.

Value stack everything. Clients often don't realize how much work goes into what you do — and to them, you're a genius the moment you know even slightly more than they do.

Pricing: It's Not Always Cut and Dry

Honestly, I've made a lot of money without ever having fully solidified pricing. Some clients pay $1,500/month, some pay $2,500. I'm still working on consolidating it.

What I've learned is that everything is a negotiation. If someone's budget is lower but they have connections in the industry, I might take that deal knowing the referral upside is worth it. I've also started selling speed as an add-on — if a client wants their flows built faster, I charge a one-time implementation fee on top of the retainer. It's a completely separate value proposition and clients are happy to pay for it.

Don't force a package a client doesn't need. That kills deals. Better to sell them something tailored to their situation now, then expand the engagement over time.

Onboarding and Fulfillment

When we sign a client, they fill out an extensive 40–50 question onboarding form. It takes 25–45 minutes. We're upfront: the more detail you give us, the better results we can get you.

That form feeds directly into AI to produce customer research documents and competitor research. Then we sprint to get flows live — welcome series, abandoned checkout, post-purchase — or we move into a campaign calendar if it's a retainer.

From there it's weekly reports, monthly reports, biweekly calls, and consistent transparency. If something goes wrong — a typo gets sent, a test fails — we own it immediately: here's what happened, here's why, here's how we're making sure it never happens again. Clients respect honesty way more than perfection.

If I Had to Start from Zero

I'd do Dream 100. Full stop.

Mass cold email is a numbers game — you can't research 100,000 people. But if you're reaching out to 30 or 100 prospects a month and doing deep research on each one, you can send messages that actually land. I sent 30–100 manually written cold emails per day for four straight months when I started. I hit $12k/month. It works.

Pair that with some content on Twitter or LinkedIn — share real results, real insights — and you compress months of audience building into weeks. Just treat it like a game. Every no gets you closer to a yes. Grind for 90 to 120 days and it's almost impossible not to get traction.
