The Real Reason You're Not Signing Clients (And the Simple Fix)

Nobody Pays You Without a Jackpot

Walk into a casino and you immediately know which slot machines to play. The jackpot is right there on the screen — $1 million, $2 million. The sirens go off when someone wins. You stop there because the perceived likelihood of achievement is obvious.

The same thing happens when you buy a lottery ticket. You pick the one that says you can win a million bucks. Not because you're irrational — because the maximum payout is clear.

Now look at your marketing agency or B2B business. When a prospect lands on your website or reads your cold email, can they see the jackpot? Can they tell what a probable outcome looks like for them?

If not, that's why you're not signing clients. It really is that simple.

People Are Literally Gambling When They Pay You

Think about what it means when someone pays your agency. They are putting money in hoping to get more money out. There is no other function. No one hires a marketing agency for fun. They want to put $10 in and get $100 out.

If you're running your business without a clearly communicated expected ROI, you're running a casino with no jackpot. You're asking people to gamble with no information about the payout. Why would anyone do that?

The answer is they won't — and they don't.

The Twitter Ads Problem

I went on YouTube a while back looking for someone who was actually making profit on Twitter ads. I wanted to buy a consulting call, do whatever it took — I just needed to find someone generating real returns.

I watched around 40 videos. Every single one walked through campaign setups, showed cheap clicks — one cent, two cents per click — and never once revealed the return on ad spend.

I went straight to the comments on each video. You know what every single comment said?

"What's the return on ad spend?"

Every. Single. One.

That is exactly what your cold prospects are thinking when they read your outreach or visit your landing page. They're skipping to the comments. They want the ROI. If you're not giving it to them, they ignore you — because they're sick of people promising vague results with no evidence.

The Most Common Sales Call Question

I pulled recordings from all our sales calls and tallied every question asked. The single most common question, by a massive margin, was: "What is the expected ROI?"

If 10 people ask it on a sales call, a thousand are thinking it before they ever get on a call with you. Most of them never reach out at all because you didn't answer it upfront.

This is why a landing page that says "we're a full-service marketing agency that helps clients grow" doesn't work. Grow by how much? What have you done? Where are the case studies?

The Fix: Promise a Quantifiable End Result

Here's the thing most agencies get wrong even when they try. I had a client running Google ads who was promising clients "an extra $100,000 to $300,000 per year in revenue." Sounds good, right?

The problem: when you say Google ads, people know ads cost money. They have no idea what the profit is. You can make a million in revenue on Google ads and lose money doing it. Revenue is not the outcome they want. Profit is the outcome they want.

Get as close as you can to the real end goal. Think of it like dimensions:

  • Engagement on ads — farthest from what they want

  • Leads generated — closer

  • Calls booked — closer still

  • Profit — what they actually want

The closer your promise is to that final dimension of profit, the better it works. Always.

What to Do When You Have No Case Studies

Here's where most people get stuck: you need case studies to get clients, but you need clients to get case studies. How do you break out of that loop?

Work on a performance basis.

You only get paid when they profit. That's it. That is the best value proposition you can have when you have no track record. And I'm not suggesting this as an option — it's a requirement. It's the only logical path.

You don't need sales trickery. You don't need to finagle your way around objections. Just be honest:

"I'm new. I don't have case studies yet. That's exactly why I want to work on a purely performance basis — I only make money if I make you money."

Zero sales tricks. Zero pressure. Completely logical.

Once you land that client, you produce results. Now you have a case study. Now you can promise a quantifiable outcome backed by evidence. Now you enter the upward spiral.

A Shortcut for Finding What Works

Want a cheat code for what messaging actually converts? Look at what's banned on ad platforms.

Facebook, TikTok, Google — they ban before-and-after photos, high income claims, specific ROI guarantees. Why? Because that stuff works so well that a small group of bad actors abused it. The ad platforms had to shut it down.

That tells you exactly what messaging moves people. You can't use it in ads — but you absolutely can use it in direct conversations, cold outreach, and on landing pages (carefully). The point is: case studies, specific results, and proof of ROI are what people respond to. Always have been.

The Simple Ask That Closes More Deals

If you genuinely don't know what ROI to promise, here's what to ask on the sales call:

"What would you consider a win? What results would make this a good investment for you?"

Let them tell you. Then ask yourself honestly: can I deliver that? If yes, say so. If no, tell them — and move on. That's it. No trickery required.

The whole game comes down to this: show people what's possible, back it up with evidence, and if you don't have evidence yet, remove all the risk by working on performance. That's how you sign clients. That's how I've scaled four companies and built a team of 40 people. It's logical, not magical.
